Executive Decision

For CEOs and executive committees

The decision you keep postponing has a cost

If an important decision has been open for months, you probably do not need more information. You need to identify what is holding it back and leave with it formulated, with an owner and with the first three actions.

Free diagnostic, 5-10 minutes · Preliminary report on screen · 30-minute conversation at no cost

The problem

The decision stays open. Its consequences do not.

Some decisions sit on the table for weeks or months.

01

Two areas overlap and nobody quite resolves it.

02

The founder knows he has to let go of responsibilities, but never defines how.

03

There is a report explaining what should change, but nothing has been set in motion.

04

The company is about to grow and it is not clear the current structure can sustain it.

05

There is a leadership position pending and nobody has yet decided what that person will actually take on.

And the more important the decision, the more expensive getting it wrong can be.

The opportunity

Before you execute, decide which problem you are solving

When a decision has been open too long, the usual reaction is to look for more information or to start executing the solution that seems obvious.

But that solution may rest on a badly framed problem. That is why my first piece of work is going back to the question underneath.

What do you actually need to decide?

Executive Decision creates a brief, structured, independent space to answer it before committing resources, instead of continuing to accumulate the cost of inaction.

Because once the right decision is clear, the organisation can move again.

The solution

One decision. One owner. Three actions.

Executive Decision is an in-and-out service. I come in to understand the context, identify the main constraint and help you close the decision. Then I leave. Execution belongs to your organisation.

01

Speed of response to the business

how long the organisation takes to be able to execute what leadership decides.

Will we be ready in time for what next year's plan will demand?

What you stop losing

  • 01Problems that keep accumulating while the decision stays open.
  • 02Money lost or left unearned.
  • 03Uncertainty about how to act.
  • 04The economic, organisational and personal cost of continuing to wait.

What you gain

  • 01Confidence to take the decision.
  • 02Judgment to defend it in front of your committee.
  • 03Clarity about what to do first.

The following Monday you know what you are going to do and why, and you no longer have to keep turning it over.

Why trust this

Carlos Cabezón

I have sat on your side of the table

I have thirty years of professional experience. I have led businesses in consulting, technology and professional services, managing P&Ls of up to 70 million euros and teams of up to 300 people across Spain, France, Italy, Germany, Portugal and the United Kingdom.

In recent years I have also worked with companies in engineering, construction, infrastructure, energy, defence and industry.

But the sector is not the centre of this service. What matters is knowing the decisions that appear once an organisation becomes complex enough that the CEO can no longer resolve everything alone.

How it works

From an open decision to a clear next step

Day 0

01

No cost

Prior diagnostic. You answer an online questionnaire of five to ten minutes. You see a free preliminary report on screen, pointing to where the blocker may be.

Initial conversation. For 30 minutes, I review the report with you. Before hiring anything, you can already see how I analyse your situation.

Before the sessions

02

Preparation

Preparation. I analyse the company and its context beforehand so the joint working time is spent deciding.

Day 1

03

Decision

Two 90-minute working sessions. The CEO takes part or, where appropriate, the CEO together with the committee. If the problem requires more, Executive Decision is not the right service.

+ 72 hours

04

Report

Executive report within 72 hours. You receive a document that sets out: the problem identified (what is really going on), the main constraint (what is blocking the decision), the decision to take (one concrete decision), three immediate actions (where to start) and who executes (responsibility stays inside your organisation).

Report presentation. I personally present the conclusions and explain the reasoning behind them.

Day 30

05

Closing

Closing review at 30 days. A brief conversation to check what has happened since the decision and close the work.

Why this service exists

When knowing the answer is not enough either

A Spanish family-owned professional services firm had 97% of its revenue concentrated in a single line of business. It wanted to multiply the size of the company by four over the next five years and open new lines of business.

Its founder, close to seventy, wanted to step back from day-to-day management and grow the company significantly. He had already tried delegating leadership once. It did not work.

He had also previously commissioned a consultancy to design the organisation.

In that organisation chart, almost every important responsibility still ended with him.

The brief
Bring in a general manager.
The blocker
Nobody had decided what he would hand over.
The recommendation
Leave the role, set up a board, prepare the transition.

He did not do it.

A year and a half later he was still running everything.

And that is exactly why this case matters. Having an analysis on the table does not guarantee a decision gets taken. That is why I designed Executive Decision to prevent the work from ending there: a decision is made concrete, an owner is assigned, three actions are set, and progress is reviewed thirty days later.

Who this is not for

Executive Decision does not always fit

I work with organisations where there is a real leadership structure and a concrete decision that needs closing.

  • You want a third party to execute the decision for you.

  • You need ongoing support.

  • You have already decided and only want validation.

  • The person who can decide will not be present.

Sessions can be held remotely or in person in Madrid. Outside Madrid they can also be held in person, with travel and the associated time quoted separately.
Price
The price of Executive Decision is set after understanding the scope of the case.

Frequently asked questions

It fits when there is a leadership structure and an important organisational decision has been open for too long. The person with the authority to take that decision must take part in the sessions.

That is precisely when it can be useful. A central part of the work is checking whether the solution on your table answers the right problem.

Prior diagnostic, context analysis, two 90-minute working sessions, an executive report within 72 hours, a report presentation and a closing review at 30 days.

No. My work ends by leaving the decision clear, the first three actions defined and the owner identified. Execution stays inside your organisation. My judgment is independent and the service is one-off.

It can happen. What I guarantee is that you leave knowing exactly what you are deciding, which constraint is blocking it, in what order to act and what the first three actions are. All in writing. The decision is yours to take. That is exactly why the work does not end with the report: there is a presentation of conclusions and a review at thirty days. It is the difference between a report that gets filed and a decision that gets taken.

The price depends on the scope. First I understand the problem and the scope of the work. Then I present the corresponding proposal. The diagnostic and the initial 30-minute conversation are free.

There may be one. It has happened to me: a client told me the service was expensive and that he had cheaper proposals on the table. I told him I was the reason. I would do the work personally, with all my experience, and I was not going to lower my price because others sold cheaper. If another proposal offers you the same judgment and the same personal involvement for less, that decision is yours, just as it was his.

Executive Decision

Stop keeping the decision open

Take the decision. Give execution back to your organisation.

Take the diagnostic. See where the blocker may be and use the conversation that follows to decide whether you need to take the analysis further.
